A cold message is won or lost in its first line, and most are lost right there. The one that survives leads with a single true, specific observation about the person you're writing to, shows them the thing instead of describing it, and asks for one small next step with no invented deadline.
The ones that get deleted do the reverse. They open with the sender, list what the product does, and close with a meeting request dressed up as a favour. The difference is not the wording. It is whether that first line proves you actually looked.
Most of what fixes a cold message costs nothing and needs no tool at all, so that is where this starts.
Why do my cold emails get ignored
Your cold emails get ignored because the reader can tell, inside the first line, that the same message went to two hundred other people. That is the only judgment they make before deciding whether to keep reading, and they make it in about a second.
"Hi {{first_name}}, I hope this finds you well, I'm reaching out because" is a tell. It signals a list, and a list signals that nothing in the message is about them specifically.
The second reason is that most cold messages are about the sender. They explain what you do, what your product does, and how many features it has, then ask for thirty minutes so you can explain it again. A stranger has no reason to spend their attention learning about you.
They will spend it on something that is already about their problem.
The third reason is pressure. Fake urgency, "following up for the third time", a calendar link in line two. Pressure from someone you have no relationship with reads as need, and need is not attractive. It gives the reader a clean reason to close the tab.
What a cold message that gets a reply actually does
A message that gets read has a small, boring anatomy. Five parts, in this order, and none of them is a clever hook.
- One specific true observation about them. Not "I love what you're building". Something you could only write after looking: a feature they shipped, a post they wrote, the thing their product does that yours touches. This is the whole first line, and it carries the whole message.
- The connection to why you're writing. One sentence linking that observation to the reason they might care. No résumé, no company history.
- Show, don't pitch. Instead of describing your product, put the thing in front of them. A short walkthrough aimed at their situation beats three paragraphs claiming it's useful.
- One next step, one click. A reply, a link, a demo. Pick one. A busy person should never have to work out what you want.
- No fake urgency, no stacked follow-ups. Ask once, plainly. Silence is information, not a cue to send the "just bumping this" email.
Personalization is not the first name in the greeting. It is the one sentence only you could have written about them.
What is the best cold email template for a founder
The honest answer is that no template survives contact with a real reader, because the part that makes a template a template is the part that gets it ignored. A template is, by definition, the words that stay the same for everyone. The reader is reading precisely for the words that don't.
The most a template can safely give you is a skeleton: observation, connection, show, one step. The flesh has to be different every time.
Here is the before. "Hi Sarah, I hope you're doing well. I'm the founder of a tool that helps teams get more done in less time. I'd love to grab 15 minutes to show you how we can help. Are you free Thursday?" Sarah has read that exact message forty times.
She knows nothing about her is in it. She deletes it without guilt.
Here is the after. "Hi Sarah, saw you rebuilt your onboarding around a single setup call, which is a brave call for a self-serve product. I built the opposite bet and it's biting me, so I recorded a two-minute walkthrough of where mine breaks and why yours might be smarter. Worth a look?
No meeting needed." Same length. One is about a category. The other is about her, and it earns a reply because it clearly could not have been sent to anyone else.
The trap is that real personalization does not scale. Writing the "after" version takes ten minutes of actually looking at Sarah. Twenty of those takes your morning.
The honest response to spam is not more automation, and it's worth reading why good outreach stops feeling like spam before you reach for a bulk tool, because the tool usually makes the problem worse.
How do you write a cold DM that gets a reply
A cold DM follows the same rule as a cold email, with less room to hide. There is no subject line and no signature block to pad it out, so the first line is almost the whole message. That is good news.
It means the thing that decides whether you get a reply is the one thing you control: whether you said something only their situation could have produced.
Keep it short. Two or three sentences. One specific observation, one line on why you're writing, one link or one question. No preamble, no "hope you don't mind the DM", no pitch stacked underneath. If you would not send it to a friend in that shape, a stranger will like it even less.
If the DM is going out on LinkedIn, paste it into our free LinkedIn AI detector before you send it. It points at the lines that read as automatic and shows how a person would say them.
Where a walkthrough beats another paragraph
Text has a ceiling. You can only prove so much specificity in writing before it starts to sound like every other founder who read the same advice. A short recorded walkthrough of your product, aimed at the reader's situation, does something a paragraph can't. It shows a real person, saying a real thing, about them.
That is hard to fake and hard to ignore, which is exactly why it works cold.
The problem is the same one that kills the written version. A genuine walkthrough for one person is easy. A hundred of them is a full-time job, so it quietly degrades back into a generic video, which is the written template with a face on it.
What Personade does, and what it does not
I run my own outbound, and Personade came out of the part I kept failing at: keeping real outreach going once the list got long. It connects your LinkedIn account and runs your campaigns for you, the connection request, the message, and the follow-ups, and it stops the moment someone replies. Every reply lands in one inbox.
If your message is a walkthrough, there is a video add-on on top. You record once, and each person gets their own version with their name and company in the opening, in your face and your voice. The walkthrough stays fixed and only the opener changes, and you can see who watched.
Here is the part that matters more. It cannot do the looking for you. If you never read the person's site or their posts, the line you give it will be smooth and hollow, and a smooth hollow line is still a deleted one. The truth has to be yours.
Personade only takes the true thing and carries it across a list, from your own profile. The LinkedIn outreach plans start at $49 a month with 14 days free; personalised video is a done-for-you add-on priced on a call. If you want the full mechanics before deciding, the complete guide to personalized video outreach walks through it end to end.
Common questions
What is the best first line for a cold email? One specific true thing about the person, written as if you'd only send it to them. Reference something they built, shipped, or wrote, and connect it to why you're writing in the same breath. Avoid "I hope this finds you well" and any line that would read identically to a hundred other people. The first line is the entire test.
Why do my cold emails get no replies? Usually because they're about you, not the reader, and they show it in the first line. Generic openers signal a list, product descriptions ask a stranger to care about you, and fake urgency reads as need. Fix the opening so it proves you looked, show the thing instead of describing it, and ask for one small step.
Do cold message templates actually work? The fixed part of a template is the part that gets ignored, because readers are reading for the part that changes. A skeleton is fine for structure, but the specific observation about each person cannot come from a template. If a prospect could swap in someone else's name and the message still reads the same, it was never personal.
You don't need to become a better writer to get replies. You need to actually look at the person before you write, say the one true thing only you could say, and put the thing in front of them instead of asking for time to talk about it.
Everything else in a cold message is packaging, and packaging is the part everyone already ignores.
